Ten blue links gave ten brands a chance. One generated answer names three. That is the compression, and it is the most important structural change in B2B discovery since search itself.

Page one used to be a shelf. You could be sixth and still get picked up. There is no sixth place in a generated answer. There is named, and there is absent.

This is why AEO behaves so differently from SEO as an investment. SEO rewards incremental improvement: you move from eleven to seven and you get a little more traffic. AEO is closer to winner-take-most. The brands that establish citation early become the default the model reaches for, and defaults are extremely hard to dislodge.

Share of AI Voice replaces share of voice

1
Define your 20 target queries
Category queries ("best [your category] tool"), comparison queries ("[you] vs [competitor]"), problem queries ("how to solve [your ICP's problem]"). These should be the exact queries your buyers are typing into AI tools right now.
2
Run each query across ChatGPT, Perplexity, and Gemini
Fresh browser session (incognito) for each. Record for each query: is your brand cited? In what position? Which competitors are cited? This is one pass. Takes 30–40 minutes for 20 queries across 3 platforms.
3
Calculate your SAV
Total possible citations: 20 queries × 3 platforms × top-3 positions = 180 citation slots. Your brand's weighted score ÷ 180 = your SAV %. Category SAV = all brands cited ÷ 180. Your SAV as % of category SAV = your competitive position. Most B2B SaaS companies start at 3–8% SAV.
4
Run it monthly. Track the trend.
A rising SAV means your content and signal investments are working. A flat or declining SAV while a competitor's rises is a competitive threat signal. Worth surfacing in your quarterly board review alongside traditional pipeline metrics.

Why early movers compound

Every citation you earn makes the next one likelier. The engine sees you named in a trusted source, which raises its confidence, which makes it name you, which gives another source a reason to mention you. That loop is the whole game, and it runs slowly at first.

Which is the uncomfortable part. The advantage compounds, so the cost of waiting is not linear. A competitor who starts two quarters before you does not end up two quarters ahead.

This week's fix
Run an AI Share of Voice comparison against your three closest competitors, on twenty queries, on three engines.
Present it at your next leadership meeting as a single slide. Not as an SEO update. As a competitive position, which is what it is.

Frequently Asked Questions

What is Share of AI Voice?

The percentage of your category's target queries where an AI names you, measured against the percentage where it names each competitor. It is the AEO analogue of share of voice, and it is a far more honest read on competitive position than ranking, because there is no second page to hide on.

Is the GEO market forecast reliable?

Treat it as directional. The $0.9B to $7.3B figure is a forecast, not a measurement, and most of the published forecasts come from vendors with an interest in the number being large. It is fine for making the budget argument. Do not build an analytical claim on it.

Why does being early matter so much?

Because citation compounds. Each mention raises the model's confidence, which raises the likelihood of the next mention. Late entrants are not just behind, they are pushing against an established default. This is the one part of AEO that genuinely rewards impatience.

Have you run this and measured it?

This newsletter is trying to work out whether AI visibility is a real channel or an expensive story. That gets settled by operators, not vendors. If you have run a programme and have numbers, good or bad, we want the case study. The ones that did not work are worth as much as the ones that did.
